THE CHALLENGE
A distribution business entering coffee roasting without production and sourcing methodologies
Blu Coffee Distributors Corp. had built a presence as a coffee equipment and supplies distributor in Metro Manila. The company decided to expand into coffee roasting and bean distribution — a strategic move that would allow them to offer a complete solution to café clients, but one that required an entirely new set of capabilities.
The business needed to build a coffee roasting operation system from the ground up: sourcing green coffee internationally, developing roast profiles suited to their B2B market, standardizing production processes, training staff on roasting fundamentals, and creating client-facing training programs that would differentiate their service.
Without in-house roasting expertise, the risk of launching with inconsistent product quality and undefined processes was significant. They needed a consultant who could build the entire system — not just advise on it.
A structured 3-phase methodology from sourcing to market
The engagement was designed across three distinct phases: sourcing and analysis, production standardization, and market readiness. Each phase built upon the previous one, ensuring that the business wouldn't launch until every component of the value chain was proven and documented.
"The goal was to create a sustainable coffee roasting and distribution business, delivering consistent product quality, designed for the client's target market."
Phase 1, focused on understanding the market requirement through sales and revenue analysis, followed by international green coffee sourcing, sample roasting, and blend evaluation. Phase 2 moved into production — standardizing roast profiles, creating blend formulations, and building pre and post-roasting SOPs. Phase 3 prepared the business for market: building training modules for client baristas and optimizing espresso extraction with the new blends.

What this engagement provided
Blu Coffee showed that entering the roasting business is not just about buying a roaster. It requires a systematic approach to sourcing, quality control, production standardization, and — critically — the ability to train your own team and your clients' teams on how to use the product properly.
The engagement also reinforced the value of collaboration platforms beyond the core consultancy. By building public seminars, client training programs, and competition facilitation into the partnership structure, the business gained not just a production capability but a market positioning tool.
